What does a leadership consultancy actually do?
And how to tell whether your organisation needs one, or just needs a better training day.
“Leadership consultancy” covers a lot of ground. Some firms sell psychometric tests. Some sell slide decks. Some sell a charismatic speaker for a day. If you are a CEO or director deciding whether to bring someone in, it helps to know what you should actually expect.
The short answer
A leadership consultancy works with the people who lead an organisation to improve how they think, decide and behave, and how that shows up in the culture and the results. Good consultancy is not about adding a programme on top of your business. It works inside it, on the real decisions and relationships your leaders are dealing with.
Consultancy, coaching and training: what is the difference?
- Training transfers knowledge and skills, usually to a group, usually in a set number of sessions.
- Coaching is one-to-one work with a leader on their own thinking, behaviour and decisions.
- Consultancy looks at the leadership system as a whole: the individuals, the senior team, how decisions get made and what the culture rewards. It usually combines coaching and team work, and stays long enough to see behaviour change.
None of these is better in the abstract. The question is what problem you are trying to solve.
Signs your organisation would benefit
- The senior team agrees in the room and then pulls in different directions outside it.
- Good people are leaving, and exit conversations mention managers rather than money.
- Decisions keep coming back to the top because nobody else feels able to make them.
- You are growing, and the habits that worked with twenty people are cracking at sixty.
- Your leaders are tired. Not from one bad month, but from a pace that never lets up.
If two or three of those sound familiar, a one-off training day is unlikely to fix it. The issue is rarely knowledge. It is alignment, resilience and trust under pressure.

It works on real problems
The best sessions start with what is happening this week: the restructure, the difficult conversation, the client you are about to lose. Models and frameworks are useful only if they help with that.
It is repeated, not a one-off
Behaviour changes through repetition. That is why FORGE works in six-week cycles across twelve months: one-to-one reflection, then action inside the organisation, then shared learning with other leaders, then round again until it becomes habit.
It is honest
You are paying for challenge, not reassurance. A good consultant will tell you when the problem is you, and will also tell you when they are not the right fit.
It is grounded in lived experience
There is a difference between someone who has studied pressure and someone who has led through it. Ask any consultant what they have actually led, and what it cost them when it went wrong.

- How much of the work happens inside our organisation rather than in a training room?
- Who exactly will we work with, and what have they led themselves?
- What happens between sessions?
