The business advice most owners never get: your leadership is the bottleneck
Why growing businesses stall, and why the fix is usually how the business is led rather than another system.
When a business stops growing, owners usually look for a new system: a CRM, a new sales process, a restructure. Sometimes that is the answer. More often, the business has outgrown the way it is led.
How leadership becomes the bottleneck
In the early days, the founder is the business. Every decision goes through them, and that speed is an advantage. As the team grows, the same habit becomes a ceiling. Decisions queue. Managers wait for permission. The owner works longer hours and the business still slows down.
We have seen this pattern in our own businesses and in the organisations we work with. It is not a failure of effort. It is a failure to change how leadership works as the business changes.
Five warning signs
- You are the escalation point for problems your managers should be solving.
- Your senior people execute well but rarely bring you new ideas.
- Meetings produce discussion but few decisions.
- Staff turnover is rising in teams with newer managers.
- You can’t take two weeks off without the business wobbling.
The habits that build a business to twenty people are often the habits that stop it reaching a hundred.
What actually helps
Get aligned at the top
If your leadership team doesn’t share the same three or four priorities, every department optimises for something different. Agree them, write them down and revisit them every month.
Push decisions down, deliberately
Decide which decisions you will no longer make, and who will make them instead. Then resist the urge to take them back the first time something goes wrong.
Develop your managers before you need them
Most managers are promoted for being good at the job, not for leading people. Investing in practical leadership development for them is cheaper than the turnover that follows when you don’t.
Build trust so people bring problems early
In low-trust teams, problems arrive late and fully formed. In high-trust teams, they arrive early, when they are still small. That difference is worth more than any system.
A different kind of business advice
Business advisers rightly focus on finance, sales and operations. The piece that often gets missed is the people leading all three. That is the space FORGE works in: helping founders, owners and senior teams lead in a way the business can grow around.
We are based in Greater Manchester and work with owners and leadership teams across the UK. If any of this sounds familiar, let’s talk.
